Rent your thoughts

In my current business, customers are renting our thoughts for the long run and pay us to keep renting them every week.

The day our thoughts will not be useful for them, they will stop renting them. I am putting it politely, they will kick our thoughts from their lives and get other people's thoughts that they seem to be suitable for their growth.

It is, as it should be. If our thoughts are of no use to them - we will be dead sooner than we reaslise.

No once cares

Nobody owes you and me anything

We are able to rent out our thoughts and charge for the same - because our thoughts make money for them.

Keep reinventing every day, keep learning every day - so that customers will keep renting your thought and be happy about it.

Money is just a by-product for the renting of thoughts - the day it will end, money flow will end.

Keep growing software and keep amplifying your ability to be of use to your customers, so that they will come to rent your thoughts even more.

Software is nothing but crystalization of your thoughts.

The software helps people see the world according to your understanding and thoughts.

Software is scalable, repeatable, indestructible, and eternally evolving with you.

Your goal is to keep it useful for customers.

Points discussed in the Friday Team meeting

  1. Data tells the story - the beautiful part of working with Amazon is that everything gets recorded in the panel. Somebody, who has been working for a long period on the platform, can easily read the story and check the flow of activity and output.
  2. Focus on the week work and nothing else
  3. known-known category of work - we know what the problem is and we know what the solution should be if we do not get it done ..... it simply means we are lazy - and powerlaw people are not lazy
  4. Acos colour coding in daily check
  5. Tell customers if two week rating is not given on the group and payment is delayed by 1 week  - your internal rating and compensation will get affected
  6. Asin point of view - time required for each asin daily check
  7. flow of work
    1. reporting
    2. task sharing
    3. daily check
    4. everyting else
  8. Acos are of two type
    1. overall acos  - we value this indicator - we share this with the customer
    2. acos on the panel - this indicator is for checking ad optimization
  9. post-sales stages of the customer/ Asin
    1. onboarding - first week
    2. initiation - first week
    3. growth - double sales within 60 days
    4. category leadership - post 60 days work on making category leader

recurring problem 1

The problems -

Whenever sales is down for any customer, and the manager handling the account does not provide a specific reason for the same and provides the remedy for the problem..... the customer will contact me for an explanation.

I will have no clue about his account, as I will be handling many different issues and the frequency of data analysis for his account is, max to max, once per week.

Solution -

On any given day, if the sales is down by 10% of the daily average.... we should definitely share specific reason on an account level, traffic level and each product level.

The reasoning has to be data-based.

It should be clear as day and night, and he should be satisfied with the answer.

If the problem will be recurring, it will start showing in the rating for the manager.

Per hour rate today, as advised by kunal shah - I will keep updating it every month.... I think it will be a fun exercise :)

Rs 2000/ hour

I think this will help me make decisions in the future. I will most likely not care about small expense.

Real life example - before I knew this number, I recently shifted to a new place in gurgoan due to work.

I had to purchase a gas stove for cooking. I spent around 1 hour doing research about the best stove I could get at the best price. I ended up purchasing a stove for Rs 1700 which whas 500 lower than the non-researched, decent option available on amazon. I was happy that I saved 500 in that purchase, but if I knew this number back then I would have not done that.

Price per hour for my time - Rs 2000

Price of the researched stove - Rs 1700

Price of the non-researched decent stove - 2200

apparent saving in the purchase 2200 - 1700 = 500 ( not the correct number)

final calculation with time value deduction = 2200 - 1700 - 2000 = - 1500

So, even though in cash terms it was a positive transaction - but in actual terms, it was a hugely negative transaction.

Take it into consideration Ujjwal

Powerlaw is an operator and investors in Amazon space

If we do our job properly, the job that we have chosen to do right now, then someone will gain financial freedom in 3 years.

They might not have to ever work again because we will have made them so much money by then.

The fun that I personally derive out of this experience is beyond words.

I had an early life crush on this question - How to get things done?

Overtime, it evolved into a beautiful answer that had impacted me deeply. The answers changed me completely

I want to create an organisation that can operation with certainty and can produce standard outcomes for our customers.

powerlaw create certainty

Friday, 16 July 2021

The most important thing right now - Sales

Any company has to solve three problems to remain in business

  1. What is your aha( product-market fit) moment  -
    1.  we make them money and only then do they pay us
  2. How to get customers to your door ? - Sales - Aha, as soon (working)
    1. Seller services aha moment - make them profitable
  3. Retention -Aha, as often -
    1.  we have our systems and it is largely sorted for powerlaw.in

This simply translates to me doing sales personally and then building a team that will do sales independent of me.

While I will be doing sales aggressively, I will have the process in the back of my mind. I do know that eventually all this will be done by someone else and I am just a catalyst to achieve goals and,  create models for others to follow and achieve goals.

It is not unlike the early days of the retention design process - every now and then, I would stop to think over the design and formalize it for others to follow.

This is the greatest gift of being a threshold 0 person.

You can look into the darkness of the tunnel and create systems for others to come out of the dark tunnel using your system.

I love what I do now

I am 18000 happy customers away from being a billionaire.

I just need to learn how to create a system that will keep our current customers happy and keep adding more customers on a weekly basis.

at least, it is quantifiable now.

It is no longer a dream.... i just need to traverse this path with my awesome team for 18000 times and we will become what we dreamt of.

The most important thing in doing all this is that I will learn to be an operator... I will finally learn the "how" of doing things.

Doers rule the world, learn by doing

warren buffet mantra

There are only two rules for making money

1    Never lose money

2    Never forget the first rule. Period

Helping you understand amazon seller sales growth in india ?

  1. What is the growth constraints/bottlenecks for seller who is doing $2.5M per year on Amazon?

    1. size of the market (50%) - seller will grow with growth of the platform

      1. by the time someone will hit this run rate - they will be category leaders in 2-5 sub-categories and at least on primary category ( being leader in the primary category - now the limit is platform growth itself)
    2. operations ( 40 %)- amazon is not a stable business - it is similar to running a restaurant

      1. if you are not focussing on indicators , like an eagle - you competitor will fuck you
    3. capital - ( 10 %) - by this points seller has become really efficient at managing capital

      1. amazon payment cycle is predictable
      2. they can easily borrow short term funds and service the interest easily
  2. What will be their EBITDA margin?

    1. 15 - 25 % ( in india at least)
  3. What is their current growth rate?

    1. 30 % - 50 % - year on year - if stick to same categories in the same country
    2. 75-100 %
      1. if the seller starts in adjoining categories or
      2. if the seller chooses to sell in multiple countries ( it will far far higher than these percentages)
  4. How will their grow/gowth rate if their bottlenecks are remove?

    1. already answered

It will feel difficult till the time it doesn't become a habit

It is applicable to almost all skills and challenges in life.

It takes some time for our brain to inculcate new information, it takes even more time to use that info in your practice, do it consistently and it will convert into a habit in no time.

once it converts in a habit - it will become damn easy, no matter what the fuck it is.

The one thing

“What’s the ONE Thing you can do this week such that by doing it everything else would be easier or unnecessary?”

Where I’d had huge success, I had narrowed my concentration to one thing, and where my success varied, my focus had too.

When you want the absolute best chance to succeed at

anything you want, your approach should always be the same. Go

small.

“Going small” is ignoring all the things you could do and

doing what you should do. It’s recognizing that not all things

matter equally and finding the things that matter most. It’s a tighter

way to connect what you do with what you want. It’s realizing that

extraordinary results are directly determined by how narrow you

can make your focus.

GETTING EXTRAORDINARY RESULTS

So when you think about success, shoot for the moon. The moon

is reachable if you prioritize everything and put all of your energy

into accomplishing the most important thing. Getting extraordinary

results is all about creating a domino effect in your life.

Toppling dominoes is pretty straightforward. You line them

up and tip over the first one. In the real world, though, it’s a bit

more complicated. The challenge is that life doesn’t line everything

up for us and say, “Here’s where you should start.” Highly

successful people know this. So every day they line up their

priorities anew, find the lead domino, and whack away at it until it

falls.

Success is built sequentially. It’s one

thing at a time.

stock picking 1.2

The company should meet these two criteria

  • Repeat purchase/recurring utility - one every month
  • it should grow with the growth of the internet - the internet should increase/support the 1st point
  • it should be the leader in the market in that category - india is a low trust country
  • price - ?
I Will elaborate it later

Fun fact:
What percentage of Indian invest in stock market?
2%
While investing in stock markets has become more popular in recent times, overall penetration remains low — only 2.78 crore Indians invest in the stock markets, which is around 2% of the country's population. In comparison, over 50% of Americans own stocks.

what is your Repeatable unit in the business ?

I have been seeing this phenomenon in every successful business

There has to be a core reason for which your customers are coming back to you again and again.

What is the core utility for which your customer is coming to you, getting retained, and paying your bills every month.

If you can clearly identify it and monopolize that repeatable unit - you will survive in that business.

The difference between getting to the right answer and being right

 1 is a learning process

2 is an egocentric state of existence that is not healthy for long term existence

Financial freedom + Certainty

If you are helping people gain financial freedom and increase the certainty of financial freedom in their life, they are more than willing to pay you a huge sum of money for the privilege.

Everyone wants to do what they want to do with their time

Financial freedom is the basis for political freedom and personal freedom, to live a life expressing your core beliefs and choices.

If I can create a system that helps increase the certainty of financial freedom for other humans in their life.

I will have made a meaningful contribution to human history.

Goal should be to win a utility segment of the customer's utility pie chart

Businesses are an ever-evolving play of customer utility and the solution for the utility.

I believe that we should try to bet on the utility of the customer, not the product that we are creating to solve a particular problem/utility.

When customers purchase your product/services, they are not buying your product/services.

They have a problem and they are trying to solve the problem, they have something that they are not able to do/are able to do it very inefficiently - so, in order to move from a lower efficiency state to a higher efficiency state, they are choosing you/your product/your service to fulfil that utility void.

If you can base your products/services on the utility for the customer, your chances of succeeding in your business increase substantially.

You can enter any segment of any business and judge it from the utility lens for the customer - you will get an idea about the following things

  • utility-product life cycle
  • how much will the customer pay

Personal story:
Before this business, I use to bet our ability to make a product instead of customer utility.
I failed in 5 businesses because I was optimizing for the wrong variable.

Till the time customer has that utility, you can fairly bet that they will pay you for the solution you provided to achieve that utility.

Managerial leverage from High output management

 Managerial output

  • Increasing the rate with which a manager performs his activities, speeding up his work.
  • Increasing the leverage associated with the various managerial activities.
  • Shifting the mix of a manager's activities from those with lower to those with higher leverage.

This shit is pure gold

Lead by example

You just need to live by the principles that you want others to live by.....

Humans are mimetic by nature, they can't help but pick those behavioural patterns.

Hence, Gandhi was right - "be the change you want to see in the world"

translate that to human -

Lead by example.

I have to thank my friend to make me angry

When I get angry - I get shit done.

Context:

After multiple attempts in the last 2 months, my friend and I have not been able to do work together even though we had worked for one and half years prior to that period.

Tension:

Last night I was talking to him and, during the conversation, I got so fed up that I stopped replying properly and I resolved that I will get more customers and I will prove to him that my model works and that the people were willing to pay for the services that I offer.

Today in the morning out of desperation I called a random guy who was selling in a similar category.

I gave him, the caller, the taste of what I can do for him in terms of sales, over the call and shared data about his current sales and the future possibility of sales.....

Conclusion :

I realize that I could get customers over the phone if I do an in-depth analysis of the product category and share that with them, their involvement level and chances of conversion become higher.

This exercise is in line with my product plan for the future - I wanted to have 200 products ready for my future customers, it will speed up our growth and profitability for our customers.

if I get an in-depth analysis done for 200 products and share that journey with everyone over video  - showing how much money they will make with us.... this will act as the biggest sales pitch for our organization.

thank you, my friend

Amazon Success

After having sold products for 2 years on Amazon, I can tell with some surety that there are only two variables that are at play.

Variables at work

  • High Demand product - 50%
    • Search "KITNA BIKEGA" on google
  • Optimal Operations  - 50%
    • Procurement price
    • Competition tracking
    • Keyword indexing
    • Marketing optimization
    • Product listing
    • stock
    • shipping and return management
The second variable consists of many sub-variable, but the first variable is plain and simple DEMAND.
If you are right about this single variable - most of your problems related are already sorted and even with lousy operational abilities, your probability of success is decent.

let me make a 2/2 matrix to make you understand

I and my team has launched many products for our customer, we can tell you with surety that low operational requirement + high demand is the best category of the product

1,000 True Fans

To be a successful creator you don’t need millions. You don’t need millions of dollars or millions of customers, millions of clients or millions of fans. To make a living as a craftsperson, photographer, musician, designer, author, animator, app maker, entrepreneur, or inventor you need only thousands of true fans.

Youtube Strategy by Karunakar Gautam

 Grow from Zero - https://www.youtube.com/watch?v=JOkiBV2cyT0

  1. Fill the hole
Find low competition, high search volume keywords to make a video on.
  2. Don;t be afraid to make videos on competitive topics. Even if you capture 1% of that, and retain it, its a. Win. Be more specific in these cases for targeting. Like add August 2020 etc.
  3. Be the Best
Find top ranking articles and videos on the topic. Watch top 3 YouTube videos. Now make your video better than all. Use updated content, add personal experience and info.
  4. Traffic Hacking
Video with exact same title as competitor.
  5. Script for Retention
Watchtime and retention. Keep as concise as possible. Reduce filler. Don;t explain why people should watch your video. Just deliver the content
  6. Optimize
Use the search keywords in title. Posting time.
  7. Thumbnails
Helps with CTR. Use upto 4 words in thumbnails. Use analytics data on CTR to figure out which thumbnails work.
  8. Focus on Fans
Create a FB group for fans, where you can ask for feedback and what kind of content they’d like.
  9. Hype
    Promote your video across platforms.
  10. Channel Branding
People should be able to clearly figure out what they’ll get from your channel. That’s why they’ll subscribe. Without utility, they won’t.
  11. Analytics
Pay attention to analytics and data.
  12. Consistency
2 videos a week, same day, same time.

Outsource some parts:

  8. Personal Thoughts:
    1. Getting people to comment on your video should be useful for ranking. Because it takes much higher effort to write it, and people spend more time on YouTube. Which is the goal that Youtube is optimising for.
    2. Edit your video thumbnail and title into YouTube homepage, suggestions & search page, and see how clickable it looks.
